How to set an initial digital marketing and advertising budget

Build a starting budget around your margins, priorities and the decisions your first results need to inform.

There is no universal answer to “How much should we spend on ads?” The budget should reflect your goal, customer value and ability to handle new demand. Spending too little may make it hard to gather useful evidence, while spending a great deal without a clear offer and reliable measurement simply uses money faster. Treat an initial budget as a controlled test, not a promise of a particular number of customers. [1]

Start with what the business can afford

Begin with the product or service rather than a platform's suggested spend. What is the revenue from an average sale? What direct costs, such as goods, shipping or labour, must be covered? How often do customers buy again? Use those figures to estimate an affordable customer acquisition cost. For services with a long sales cycle, also determine roughly how many qualified enquiries become customers. A cost per enquiry means little without that conversion rate. [2]

Consider a hypothetical service with a €600 contribution after direct costs. If one in ten relevant enquiries becomes a customer, paying €50 per enquiry implies about €500 in advertising costs for one sale. The remainder must cover sales work, overhead and profit. This example deliberately simplifies the calculation. Actual results depend on lead quality, sales time, repeat business and other costs. Write down your assumptions before the campaign starts.

Include the costs outside the ad account

The advertising platform shows media spend, but outcomes also depend on preparation. Allow for:

  • ad copy, photography or video
  • creating or improving the landing page
  • setting up measurement, testing forms and reporting
  • responding to leads and fulfilling orders.

If the landing page does not explain the offer or a form fails on mobile, increasing ad spend is rarely the first remedy. The same applies if the team cannot answer incoming enquiries promptly. A workable budget supports the whole customer journey, not merely the visit to the website.

Set a test and decision rule in advance

Choose a period that reflects the usual buying cycle and decide what to examine before launch. A small test will not give a statistically robust answer to every detailed question. It can still show whether relevant visitors arrive, tracking works and lead costs fit the business model. Avoid changing budget, targeting and ad copy together every day. Otherwise it is difficult to tell which change affected the result. [3]

A practical sequence is:

  1. Define the goal and what counts as a valuable outcome.
  2. Estimate customer economics and an affordable acquisition cost.
  3. Prepare the page, ad and conversion measurement.
  4. Run a bounded test and record qualified leads or sales.
  5. At the end, continue, change a specific element or stop.

If the campaign acquires customers at an acceptable cost and there is more demand to capture, a higher budget may make sense. If it fails to attract relevant enquiries, investigate the message, offer, audience and landing page before spending more. A sound budget is not a fixed percentage of revenue. It is a decision grounded in goals, economics and observed outcomes.

Distinguish a temporary test budget from regular monthly spending. The first is intended to produce learning. The second must fit operational capacity and expected returns. If customers take several weeks to decide, do not declare the campaign unsuccessful after a few days. Record how many genuine sales opportunities it produced and what happened to them. If enquiries are plentiful but unsuitable, clarify whom the offer is for. If leads are suitable but do not become customers, examine the sales process. Sound measurement is not just a way to prove that an ad worked. It helps identify where the next investment is most likely to improve the customer journey.
